From 15 to 80 Engineers: Rebuilding a Software Company

A small IT company had operated for several years with fewer than 15 engineers, mainly delivering small software projects.

After the pandemic, global demand for IT professionals increased sharply. Most of the company’s senior engineers left for better opportunities, leaving a small team of junior developers. At the same time, the company needed to prepare for larger incoming projects.

Because its financial position did not allow it to hire many experienced engineers, the company recruited interns and graduates and developed them as full-stack engineers. This gave the team flexible capabilities across frontend, backend, databases, and deployment while building capacity within an affordable staffing model.

A structured recovery plan

We introduced a structured recovery plan:

  • Improved the workplace and organized regular social events
  • Strengthened the company’s social media presence
  • Built university partnerships to attract interns and graduates
  • Introduced structured recruitment and a one-month industry training programme
  • Documented processes and established engineering guardrails
  • Adopted CI/CD, Docker, and process automation
  • Conducted technical training every two weeks
  • Introduced employee appraisals and a clear organizational hierarchy
  • Upgraded the company’s network infrastructure

The reported result

Within three years, the team grew from 15 to 80 engineers. It completed two large-scale projects and supported four medium-scale projects spanning five countries.

The key lesson is that sustainable growth does not depend on hiring senior talent alone. With structured training, clear processes, automation, effective leadership, and continuous support, junior engineers can develop into a capable team ready to deliver large-scale projects.
